If You've Implemented AI Everywhere, Why Aren't You Seeing Results?

Why most AI initiatives fail to improve real outcomes, and how predictive analytics, AI implementation, and change management must work together to close the AI value gap, one decision at a time.

Here's something nobody says out loud at AI conferences. Most companies using AI cannot point to a single decision that got better because of it. Why? 

They have models, dashboards, and even a slide deck about their “AI strategy”. But if you ask them to walk you through a specific call that changed, a deal they prioritized differently, a customer they saved, a purchasing decision they made with more confidence, the room gets quiet. AI is everywhere but they're still understanding how it really affects the results. 

That gap between having AI and actually using it is where most organizations are stuck.

McKinsey’s global AI research consistently shows high adoption rates, but a much smaller percentage of organizations reporting significant EBIT impact. In simple terms, many are piloting, few are profiting. This is what they call "the AI Value Gap". The issue is how they are currently operating AI into their systems. Most companies are running pilots, models and dashboards. That's experimentation. But they haven't operationalized it. AI hasn't been assigned (yet) to own decisions that influences results. 

A Forecast Nobody Reads Is Just a Number

This is where the AI Value Gap becomes visible. Most companies have built their forecast and score models. However, the decision processes have not really changed.

For AI to have real financial impact, it has to be part of how work actually gets done. Yes, data feeds the model. Yes, the model produces a signal. But then what? If that signal doesn't appear in the systems people use every day, if it doesn't influence prioritization, planning, or outreach, nothing changes. A churn score buried in a report won't drive a retention strategy. A win probability that sales teams don't trust won't shape pipeline management. A demand forecast disconnected from procurement cycles is just another visual on a screen.

Gartner in it's AI predictions report, points to the shift in data analytics from a descriptive tool, focused on what has happened, to a more advanced capability able to predict what happens next.

Therefore, predictive signals should act as triggers for workflows, meaning, actions are activated by AI signals, not manual decisions. 

 

Why Projects Stall (It's Almost Never the Algorithm!)

We’ve seen the pattern: a company invests in tools and hires data talent. There's initial excitement, but then adoption fades. Six months later, the models that were created aren't being used, and the organization has gone back to its usual manual decision-making.

It's hard to watch this happen after a company has invested so much time and effort. From our experience, the root cause often lies in expecting people to manually update data while managing their own responsibilities. It's not a lack of technical skill, nor low  ownership of the model. More often, it's the force of routine. Day-to-day operational pressures make change management difficult within existing structures.

McKinsey’s research shows that companies extracting measurable value from AI are not simply better at modelling. They are better at embedding AI into core workflows and assigning accountability for outcomes. They reduce manual data responsibility and allow systems to infer and capture data based on customer and team behavior, rather than depending entirely on human input.

The Real Bottleneck Is Data Maturity

As companies integrate AI as an insights tool, they must recognize that their data language is changing as well. Success depends on standardizing the organization around key KPIs, otherwise, the model will not deliver value. If marketing defines lifecycle stages one way, sales defines them another, service data lives in a separate system, financial data isn't aligned at the customer level, and historical records are incomplete or inconsistent, the predictions simply won't work.

If you cannot clearly explain what data your model uses, how often it is retrained, and what happens when its performance degrades, you may be exposing the business to unmanaged risk. Frameworks like ISO 42001 and the NIST AI Risk Management Framework are no longer abstract compliance references. They are becoming practical guides for structuring AI responsibly. As regulatory pressure increases globally, governance is not a “nice to have”, it's part of building systems that scale without creating risk.

The work that feels slow and unglamorous, cleaning data, aligning definitions, reconciling records, standardizing processes, is what ultimately determines whether AI creates financial impact. Companies willing to invest in that discipline build a structural advantage. Those that skip it tend to relaunch the same initiative under a different label every few years.

Start With One Decision. Just One.

Let’s not create unnecessary drama. AI implementation, done efficiently and with long term reliability in mind, is absolutely achievable. The practical path forward is to start smaller and sharper instead of launching an enterprise wide AI program. We believe in the power of pilots and trust the learning curve process. It works. 

Choose one decision that genuinely affects performance. For example:

  • Which open deals are most likely to close this quarter?

  • Which customers are showing early signs of churn?

  • What level of demand should we plan for next month?

Then ask the tougher question. If we improved this decision by 10% over the next 3 months, would it materially change revenue or margin? If the answer is yes, you have your starting point.

From there, stabilize the data around that decision. Align definitions across teams. Clean the historical records. Build something simple and validate it against reality. The signal must trigger something: a priority task, an urgent reaction, or a planning adjustment. If you do not see your team acting on those signals, then the implementation is not moving in the right direction.

Once you have created change where it truly matters and it has a direct effect on results, you can move to the next level.

In summary, the question is not “How do we implement AI?” A better question is, “Which specific decision, if made more accurately and more consistently, would materially change our results?” Start there. Build the data foundation, the model, the governance, and the workflow around that one decision. Everything else can come after you have proven that the model works, not just technically, but operationally.

The technology is ready. It has been for a while. The harder question is whether the organization is ready to change the way it makes decisions. That is more difficult to build than any model.
